"OEM" and "ODM" get used loosely enough to hide the two numbers that actually matter: how much tooling risk you carry, and how long until your first sellable unit. Here is the honest breakdown for the air purifier category.
OEM private label: the 40–50 day path
You buy a production-proven platform and customize its surface: color and spray finish, silk-printed logo, etching, nameplate, gift box, branded manual — plus control-panel and PCB-level changes where the tooling allows. Typical terms (ours):
- MOQ: 500 units
- Lead time: 40–50 working days
- Samples: 1–7 days from stock, 7–35 days for new sampling; sample fee 1.3× production price, refunded with the order
- Tooling cost: zero — the molds exist and are amortized
- Certifications: already held per model for the platform's documented markets
This is the right path for Amazon/DTC brands and importers testing a category: your capital goes into inventory and marketing, not steel.
ODM new tooling: the differentiated-SKU path
You brief a product that doesn't exist yet. The factory runs industrial design, structural design with airflow/noise simulation, design reviews, mold-flow analysis, then cuts new molds, trials them, and only then starts mass production. What to demand from the factory on this path:
- In-house mold center. If molds are outsourced, you lose weeks per iteration and control over your tooling. Our center produces 200+ precision molds a year on German and Japanese CNC/EDM equipment.
- Documented gates. 3+ design review meetings and 5+ analysis reports (mold analysis, mold-flow and more) per project — ask to see an example pack.
- Project-based MOQ and mold pricing. New-tooling cost should be calculated per project by the factory's finance team from your product definition — any "standard mold fee" quoted before a brief is a guess.
- IP hygiene. An IP management system certification (ours dates from 2022) and a contract that makes your design unambiguously yours.
The decision rule
Choose OEM when speed and capital efficiency decide — most first and second product lines. Choose ODM when differentiation is the moat — typically once a channel is proven and you can amortize tooling over a multi-year plan. Many of our clients run both: OEM platforms paying the bills while one ODM hero SKU is in development.
